The formula, published

1. The guard runs first

An upcoming meeting or an open reminder exempts the deal from every other rule. Scheduled follow-up means the deal is being worked.

2. Cold needs three conditions

Ninety or more days old, no logged activity in thirty days, and no email thread between the parties, ever. The last condition is the decisive one: deals where the counterparties never spoke almost never revive.

3. Stalls are directional

If the prospect spoke last, the silence is yours: reply today. If you spoke last, silence past the stage threshold (7 days late-stage, 10 mid, 14 early) means follow up now.

4. Everything else is healthy

No verdict is also a verdict. A deal with recent records and no tripped threshold does not need a check-in email manufactured for it.

Any logged touchpoint: an email, a call, a meeting, a note. The question is whether someone on your side has interacted with the prospect within the stage threshold. Automated sequences do not count unless they produced a reply.
